Showback and chargeback for transparent IT costs

Cost centres receive flat-rate allocations that reflect technical causation and actual benefit only to a limited extent. With showback, we offer you an understandable allocation model with traceable allocation keys and a defined way of handling residual costs.

Fair cost allocation with traceable rules

Our offering is aimed at IT and finance organisations with shared infrastructure. For companies in Germany, Austria and Switzerland, we plan chargeback based on the existing systems and the collaboration required.

In cloud cost allocation, we determine which organisational units, products or services should see and be responsible for costs. Direct allocation makes sense where a resource is clearly used by one party. Shared platforms require well-founded allocation keys. These rules should be understandable and consistent over a reporting period so that their effect can still be discussed.

In cost allocation, missing or contradictory assignments are handled visibly. Unallocated costs must not silently disappear from view. In showback, we distinguish an informative presentation from an actual internal charge. The latter additionally requires agreed financial and organisational rules. The technical model provides traceable data for this but does not automatically take over all commercial decisions. Examples with shared services, unused reserve capacity and changing responsibilities serve as the basis for acceptance. In this way, chargeback creates transparency about how costs arise and who is responsible, without equating technical precision with an automatically clear-cut fairness of allocation.

Scope of services for showback

The agreed scope of cloud cost allocation can include the following results: allocation rules, a tagging concept, master data mapping, allocation logic and agreed reports. For every significant result, we define what it is for, who reviews it and in what form it is handed over. This allows development, operations and procurement to assess the same service. Vague umbrella terms in the proposal are replaced by concrete work packages.

Cost allocation also includes coordinating the necessary interfaces with your team. We clarify access, contacts and available testing options before the implementation steps concerned. Changes to the scope are described together with their impact on effort and sequence. This gives you a clear overview of delivered results, prerequisites that are still open and additional requests.

The key technical decision

Directly attributable costs are separated from shared services. Overly fine-grained allocation can create more maintenance effort than insight. In chargeback, we document the relevant assumptions and justify the chosen variant. Significant alternatives are considered against the same business requirements. This makes later adjustments easier if load, data volumes or organisational responsibilities change.

A sound decision also takes maintainability and handover into account. In cloud cost allocation, we examine which skills exist internally and what additional support is needed. Technical possibilities are thus linked to a realistic operating model. The client can see which tasks will recur regularly after the project and which decisions remain with them.

Risks and acceptance in chargeback

Unexplained residual costs can be silently distributed to individual teams and thereby create the wrong incentives. In cost allocation, we treat this point as a concrete question to be examined. A risk is linked to the affected process, its potential impact and a suitable measure. Where prerequisites are still missing, the statement remains explicitly open until the necessary investigation has taken place.

We check allocation coverage, reconciliation with the total invoice and the traceability of selected cost items. In showback, we record the starting situation, the tested configuration and the result. Acceptance relates to the agreed scope. Open limitations are documented visibly and assigned to a next step with a clear owner. This allows your team to distinguish between proven functionality, a deliberate decision and an assumption that is still unconfirmed.

Project example as an illustrative scenario

The following scenario is an illustrative example and not a customer reference. A company uses a shared platform for several business units. So far, costs have been distributed on a flat-rate basis, even though usage and the ability to influence costs differ. In showback, the first step would be to clarify which expenses can be allocated directly and which arise jointly. This distinction would need to be understandable for the teams involved.

In chargeback, a first report with traceable allocation keys would be produced. Unallocated items would remain visible and would not be shifted arbitrarily to individual teams. The pilot would take up questions from the business units and check whether a technical metric actually enables fair allocation. Historical changes to team or product structures would have to be taken into account. The responsible finance departments would be involved before any binding internal charging. A technically plausible key could have additional accounting or organisational requirements.

The result of cloud cost allocation would be an explainable cost distribution with defined responsibilities. It would include data rules, an agreed report and a procedure for disputed items. The teams would need to be able to see which costs they can influence through their own decisions. Only then could it be judged whether internal charging makes sense. A seemingly precise allocation of every small item would be no advantage if maintaining it caused more effort than the resulting decision benefit.

Our experience and our engineering approach

We combine custom software development with the technical tasks of introduction and further development. In chargeback, we bring the perspectives of application, integration and operations into a shared workflow. Business requirements remain linked to the technical decisions. You work with a defined scope of services and traceable results.

Our experience should be concretely verifiable for your project. That is why, in a technical exchange, we explain how we investigate the relevant risks, which work results are planned and how your team can assess them. In cloud cost allocation, we align the roles involved with your actual needs. Available references are presented with their respective project and company context; confidential customer details are not used as general marketing claims.

Effort for cloud cost allocation

Data quality, organisational structure and the desired billing depth determine the effort. We therefore calculate showback on the basis of a defined scope and explicitly stated prerequisites. A first analysis step can make sense if essential technical information is still missing. Afterwards, work packages and acceptance criteria can be agreed on a more reliable basis.

Chargeback can be organised as a limited project, as joint implementation with your team or with subsequent support. Rights of use, access, documentation and responsibilities are clarified in the contract. Ongoing operating hours, response times and external consumption costs are separate agreements. This keeps it clear which services are provided once and which tasks recur regularly after the introduction.

Boundaries of showback

Technical cost allocation does not replace a tax or accounting assessment of intra-group charging. In cost allocation, we set out this boundary in the proposal. Required additional services are included with their business rationale and are not silently assumed. This allows your team to plan for suitable internal skills and divide the overall work sensibly between the parties involved.
